Is Your Hotel Paying to Compete With Itself?

Most hotels think about channel performance one platform at a time. Paid search has its own reports. OTAs have their own dashboards. Metasearch has its own attribution. Organic traffic lives somewhere else entirely.

Individually, each channel may appear to be doing its job. The challenge is understanding how they work together. Without that visibility, hotels can end up paying multiple times to acquire the same guest.

A traveler searches for your hotel by name, clicks a paid ad, compares rates on an OTA, then eventually makes a reservation. The booking counts as a success, but the path may have included unnecessary acquisition costs along the way. The question isn’t whether the booking happened. It’s whether it happened as efficiently as possible.

Every channel serves a purpose

OTAs, paid search, metasearch, and direct channels all play an important role in a healthy hotel marketing strategy.

OTAs help expand reach and introduce your property to travelers who may not know it exists. Paid search allows hotels to compete for visibility and capture demand. Metasearch positions rates alongside competitors at a critical decision-making point. Direct channels strengthen profitability by creating a more direct relationship with the guest.

Problems arise when these channels begin competing for the same traveler instead of supporting a unified acquisition strategy.

Where channel cannibalization happens

Not every booking requires the same level of marketing investment. Some travelers are discovering your hotel for the first time. Others are returning guests. Some are searching for accommodations in a destination, while others are already searching specifically for your property.

Treating those audiences the same can lead to inefficiencies.

For example, a traveler searching for your hotel by name already has strong purchase intent. If that guest clicks a branded search ad, visits multiple OTA sites, and ultimately books through an intermediary, the hotel may have paid for visibility while also paying commission on the reservation.

None of those channels performed poorly. The issue is that the overall channel strategy wasn’t optimized to drive the most profitable outcome.

Direct bookings aren’t just a website strategy

Hotels often think of direct bookings as a website initiative, but they’re really the outcome of a coordinated channel strategy.

Every acquisition channel should support the same goal: helping travelers book confidently and profitably.

That means evaluating questions such as:

  • Are branded campaigns protecting demand or overpaying for it?
  • Are OTAs introducing new guests or intercepting existing demand?
  • Is metasearch helping travelers compare rates and book direct?
  • Are travelers encountering a seamless path from discovery to reservation?

The answers often reveal opportunities to improve profitability without increasing marketing spend.

The cost of looking at channels in isolation

One reason channel cannibalization often goes unnoticed is that most reporting is channel-specific. Paid search reports show clicks and conversions. OTAs report booking volume. Metasearch highlights return on ad spend. Each platform measures performance through its own lens.

What those reports rarely show is how travelers move between channels before making a reservation.

A channel may appear successful on paper while contributing little incremental value. Another may be capturing bookings that otherwise would have been driven direct. Without a broader view of the guest journey, it’s difficult to know whether channels are creating new demand or simply competing for existing demand.

Focus on booking efficiency, not just booking volume

More bookings are always welcome. More efficient bookings are even better.

The most successful hotel marketing strategies don’t evaluate channels independently. They evaluate how channels work together to create demand, influence decisions, and drive profitable direct revenue.

When acquisition channels are aligned, hotels gain a clearer understanding of where bookings originate, where costs are increasing, and where opportunities exist to shift more demand toward direct channels.

That visibility doesn’t just improve marketing performance. It improves overall profitability.
